Why Working Harder Isn’t Fixing Your Shop

For a lot of shop owners, the answer to falling behind feels obvious. Stay later. Take on another car. Handle one more problem. Jump back into the shop when the team gets overwhelmed.

But eventually, working harder stops solving the problem and starts becoming part of it. If the business only works because you never stop working, something has to change.

Guy Roberts and Michael “The Berg” Rosenberger break down what happens when you become time broke, money broke, or both, and what it takes to start taking back control.

Slow Down Before You Speed Up

The slide into overwhelm usually doesn’t happen all at once. You get a little busier. Cash gets tighter. You stay later to catch up. Eventually, checking the bank account every morning, worrying about payroll, and putting out fires all day starts to seem normal.

When your shop feels like it’s drowning, the instinct is to move faster. Berg’s advice is the opposite: stop long enough to see what’s actually broken.

“The only way that you can actually solve that problem is to stop, which is so counterintuitive... You have to actually stop, withdraw, look at the whole situation.”

Maybe estimates are sitting too long. Maybe cars aren’t being thoroughly inspected. Maybe you’re trying to sell, manage, repair cars, solve complaints, and oversee every decision.

More volume won’t fix those problems. Sometimes you have to slow things down enough to strengthen the process before trying to push more through it.

Get Out Of The Middle

Once you step back, it may become easier to see that one of the biggest constraints in your shop is you.

When you’re the service advisor, technician, manager, marketer, shop foreman, quality-control person, and problem solver, everything eventually runs through you.

Better systems and the right people give your team room to take ownership, make decisions, and solve problems without everything coming back to you.

The goal isn’t to become better at doing everything. It’s to build a business where you don’t have to.

Know What The Numbers Are Telling You

Creating space gives you a better chance to look at what the business is actually telling you. A busy shop can still be an unhealthy shop. The bank account matters, but it’s the result of everything that happened before it. You also need visibility into the numbers driving that result:

  • Car count

  • Average repair order

  • Gross profit

  • Labor and parts performance

  • Gross profit needed to cover overhead

Those numbers turn “something isn’t working” into a problem you can actually solve. Once you know the gap, you can work backward. Do you need more cars? A stronger ARO? Better margins? More capacity?

Clarity makes the next move easier to see.

Fix The Fundamentals First

Once you know where the problem is, resist the urge to pile on another tool, software, marketing strategy, or big idea. Adding complexity to a broken foundation can create even more work.

Start with the fundamentals:

  • Clear, repeatable processes

  • Strong inspections and presentations

  • The right people in the right roles

  • Consistent follow-up

  • Numbers you understand

  • A workflow the team can actually execute

Technology and marketing can help, but they work a lot better when the business underneath them is ready. Don’t add more until the foundation can carry it.

Create Breathing Room

Getting control back doesn’t require fixing everything at once.

Step out of the noise long enough to identify the biggest constraint, then work the problem in front of you. If cash is short every month, find the gap. If the team can’t handle more cars, determine whether the answer is stronger systems, more capacity, or both.

Over time, success starts to feel different. The shop gets quieter. The team handles more without you. The numbers become easier to predict. There’s finally more margin in the business and in your life.

Working harder may keep the shop alive for another day. Building the right systems is what gives it a future.
